The Real Cost of RTO: How Much Are Returns Costing Your D2C Brand?

RakshaSetu Seller Desk · Updated 31 Oct 2026 · 4 min read

Most sellers count only the return shipping charge. The real cost of an RTO is often 4–5 times higher.

What one RTO actually costs

An industry breakdown for a ₹1,200 order puts the full cost of a single RTO at around ₹561 [1]:

CostTypical amount
Forward shipping₹50–120
Return shipping₹50–100
Packaging₹15–40
Damaged / unsellable stock5–12% of product value
Capital blocked 10–21 days~₹30
Wasted ad spend (CAC)₹150–500

What it means at your scale

A brand doing ₹50 lakh a month with 65% COD and 25% COD RTO can lose close to ₹3.8 lakh a month — about 7–8% of revenue [1]. These are estimates, but the pattern holds: RTO quietly eats the margin you earned from every delivered order.

Where to start cutting

  1. Measure your RTO by pincode, courier and payment mode.
  2. Verify buyers before the order is placed.
  3. Confirm every COD order before dispatch.
  4. Move more buyers to prepaid with a small incentive.
  5. Stop paying fixed monthly fees for tools you only partly use.

Frequently asked questions

How is RTO cost calculated?

Add forward and return shipping, packaging, the value of stock that comes back unsellable, the cost of capital locked in transit, and the ad spend used to acquire that order.

Is RTO the same as a customer return?

No. RTO means the parcel was never delivered. A customer return happens after delivery. Both cost money, but RTO also wastes the full acquisition cost.
